Most organisations don't have a shortage of marketing technology.

Websites, CRM, marketing automation, ecommerce, analytics, advertising platforms and specialist tools have often been introduced at different times, for different purposes and by different teams.

Individually, many of those platforms work perfectly well.

The complexity appears in the spaces between them.

Customer data becomes fragmented. Integrations accumulate. Manual processes fill the gaps. Different systems hold different versions of the same information. Reporting becomes difficult to trust.

And what began as a collection of useful technologies gradually becomes an ecosystem that is increasingly difficult to understand, maintain and change.

The answer isn't necessarily another platform. It's understanding how the ecosystem needs to work as a whole.

The information needed to understand that journey may also need to move through:

The value doesn't come from any one platform. It comes from how effectively the ecosystem works together.

That means understanding what each platform is responsible for, where information should live, how it needs to move between systems and what people need to do with it when it arrives.

Integration isn't just about connecting systems

Connecting one API to another is often the easy part.

The important questions come first:

  • What information actually needs to move?
  • Which system should be the source of truth?
  • Who owns the data and the process?
  • When should information pass from marketing to sales?
  • What information needs to come back?
  • How should customer identity be maintained across platforms?
  • How is consent captured and propagated?
  • What happens when an integration fails?

And most importantly: what customer or business problem are we trying to solve?

Without clear answers, it's entirely possible to create technically successful integrations that simply automate an inefficient process.

Data needs to travel in both directions

Consider something as familiar as generating a lead.

A customer sees an advert, visits a website and submits an enquiry.

That enquiry might pass through marketing automation before reaching CRM. It may be enriched, qualified, assigned to a salesperson and eventually become an opportunity and a sale.

But the journey shouldn't end there.

The commercial outcome needs to flow back through the ecosystem.

Marketing needs to understand which activity generated genuine opportunities and revenue — not simply clicks and form submissions. Analytics needs meaningful business outcomes. Marketing automation needs to understand where customers are in their lifecycle. Sales needs useful context about the customer.

And leadership needs information it can trust when making decisions.

Sometimes the best integration is the one you don't build

MarTech ecosystems rarely become complicated by design. They become complicated over time.

A new platform solves an immediate problem. An integration is created for a particular requirement. A spreadsheet fills a temporary gap. Teams develop their own processes. Different suppliers implement different parts of the ecosystem.

Eventually, temporary solutions become permanent infrastructure.

That's why I don't begin with the assumption that everything needs connecting.

Sometimes the answer is a new integration. Sometimes it's changing an existing one. Sometimes it's removing a platform, simplifying a process, clarifying ownership or stopping information from moving somewhere it never needed to go in the first place.

The objective isn't to create a more sophisticated MarTech stack. It's to create an ecosystem that is easier to understand, easier to operate and easier to change.
